Your ecommerce site shows "in stock." The customer buys. The order enters the system. Then someone in the warehouse looks for the product and can't find it.

This is ghost inventory. And it's one of the most costly — and most underestimated — problems in ecommerce logistics.​

​Not because it happens rarely. But because it happens constantly, silently, without any system raising an alarm. The damage accumulates order after order: last-minute cancellations, disappointed customers, capital tied up in stock you can't locate, and an operations team that spends more time on manual reconciliations than on actual operations.

What is ghost inventory​

Ghost inventory (also called phantom inventory) is the discrepancy between the quantity of a product recorded in the management system and the quantity physically present in the warehouse.​

In practice: the system says "12 units available." The warehouse has 3 — or zero.

The opposite direction exists but is less common: the system records less stock than what's actually present. This is called dark inventory — hidden stock that isn't sold even though it's available.​

Both phenomena stem from the same root cause: the system's data doesn't reflect the physical reality of the warehouse.

How ghost inventory forms: the most common causes

Ghost inventory doesn't come from a single error. It's the product of disconnected systems and manual processes that build up over time.

Systems that don't sync with each other. This is the most common factor among growing ecommerce brands. When the ecommerce site, the warehouse management system, and any marketplaces run on separate databases without real-time synchronization, every stock update on one system doesn't automatically propagate to the others. The result: a product sold on Amazon reduces stock in the Amazon backend, but Shopify isn't updated. The next day, a customer buys the same out-of-stock product on the website, believing it's available.

Uncorrected picking errors. When an operator pulls the wrong product or the wrong quantity — and the error isn't caught before shipping — physical stock and recorded stock diverge. If the system doesn't run cycle reconciliations, the discrepancy accumulates silently.

Returns received but not logged. Returns are a constant source of misalignment. Damaged products that go unreported. Broken packaging, defective items found during picking, goods deteriorated in storage. If the operator doesn't log the damage in the system, that unit keeps showing as available even after being physically removed from its location.

Seasonality and unmanaged peaks. During peak periods — Black Friday, sales, promotional campaigns — transaction volume increases dramatically. Logging processes, often already approximate under normal conditions, degrade further. Errors multiply. Discrepancies that were marginal in September become significant by November.

Theft and shrinkage. Less frequent, but worth considering: goods removed by internal staff or during transport aren't automatically flagged in the system. The product physically disappears without the database updating.

How much ghost inventory really costs

The cost of ghost inventory is almost always underestimated because the damage is spread across multiple line items that are rarely aggregated.

Cancelled orders and refunds. The most direct cost: a customer orders a product that shows as available, the order can't be fulfilled, it gets cancelled. On top of the refund, there are the costs of managing the cancellation, customer notifications, and any customer service work needed to handle the situation..

Damage to reputation and loyalty. This is the most underrated cost. A customer who gets a cancellation on a confirmed order — especially without timely notice — is unlikely to buy again. In a market where customer acquisition cost (CAC) keeps rising, losing an active customer to an inventory error is a double cost: the revenue lost today and the revenue lost on future purchases.

Excess stock on the wrong products. Ghost inventory distorts reordering decisions. If the system shows lower stock than what's actually there, buyers reorder goods that are already in the warehouse. Capital tied up in unnecessary stock, cost of occupied physical space, risk of obsolescence.

Operational hours lost to reconciliations. Operations teams that handle ghost inventory manually develop informal verification rituals: "before we confirm a stock-out, let's go check physically." Every physical check that shouldn't be necessary is a hidden operational cost that adds up every day.

How to eliminate ghost inventory: operational solutions

Ghost inventory is eliminated by attacking its causes at the root. Not with more frequent manual checks — which treat symptoms — but with systems that make the discrepancy structurally impossible.

  1. Real-time synchronization across all channels. When stock data is accessible in real time to every team — sales, customer service, purchasing, operations — anomalies get caught earlier. A sales rep who sees stock drop sharply at an unusual hour can pick up the phone and ask what's going on.
